How can you align leadership vision across departments and organizations?

This first step is about crafting a vision that clearly articulates the purpose, values, and target state whilst addressing core questions such as objectives to be achieved, methodology and approach, and benefits. The vision should be realistic and relevant for it to be inspiring for the target audience. It needs to be communicated through various channels and formats (town halls, presentations, videos, newsletters, etc.). Leaders should actively seek feedback and foster an ownership mindset amongst the key stakeholders. Through detailed definitions, consistent communications, and fostering a feedback loop, leaders can inspire, align, and drive organizational success across departments.

To effectively spread a vision, it needs to be documented and communicated as concretely as possible. That means building the detailed vision which should include milestones, goals or measures that enable everyone to see or understand progress to the vision. The method of starting with a headline of what you want the market to say about your company and your product is a great method. Then build out the details and post this as an internal document for all to reference. I also believe strongly in making sure that that write up must be centered on the value to the customer. Then you work back and forth between the headline and the details to show your differentiation with client value and market worthiness.

Bringing leadership vision into alignment across departments requires communication to make sure all leaders grasp the overall goals. It involves promoting teamwork, where departments collaborate towards shared objectives. Holding meetings to discuss progress and hurdles is essential, for staying on track. Customizing the vision to match each departments responsibilities can boost involvement and dedication. Embracing feedback and adjusting strategies based on input from departments can enhance coordination efforts further. Ultimately it's, about establishing a direction backed by discussions and collective dedication.

I still use a model called OGST. Objectives-Goals-Strategies-Tactics. What is the one main business objective for the company? As a franchisor, ours is "a MANIACAL focus on our franchisee's unit level economics." From there, as a team, we say what are the 5-8 numeric goals that get us to achieve that objective, and we track/measure them. From there, what are our 3-5 main strategies that will deliver the goals to achieve our objective. Finally, what does each department need to do tactically to stay on strategy so we hit our goals and achieve our objective. We begin team meetings with the objective and our goal performance to make sure everyone stays aligned, and we celebrate success and have open dialogue on where we need to be stronger.

Articulate a clear and inspiring vision for the organization, incorporating tangible goals along with fundamental values and guiding principles. Ensure this vision is communicated transparently and comprehensibly throughout the organization.

BE AWARE: Leaders who want to be inclusive should indeed involve others, but caution is necessary. In my years of experience as an executive leadership coach, I've seen a common pitfall: leaders become indecisive because they solicit too much input. They aim to please everyone and end up pleasing no one, unable to make a decision. Therefore, while it's vital to include others, leaders must ultimately make decisive decisions, leading by example with decisiveness.

From my experience, OKR's is great framework for driving this alignment and consistent focus. This is extremely useful even when having to constantly embrace change and forms a frame of reference to ensure everyone is still heading in the same direction.

All goals and OKRs should align and be traceable back to high level company goals. A vision that clearly provides the growth and adoption most want to hear. Be open to feedback and criticism. Work cross-functionally to define a possible implementation plan that the team can accept. Define the KPIs and measures. Work with your peers on communication plan and risk thresholds and management.

A frequent challenge I've observed with executive clients is the disconnect between the high-level vision and the day-to-day strategic operations. Often the vision is inspiring and ambitious but the strategies in place are either too conservative or misaligned, focusing on short-term gains rather than long-term vision achievement. This misalignment often lead to wasted resources, team confusion and worst case, failure to realize the vision. You need to make sure that your strategic plans and actions directly support the goals of your vision, while also being prepared to make tough decisions if it is not. In a way it's about fostering strategic agility in planning and execution in order to keep the organization on track towards the vision.

Cultivate an organizational culture that promotes the values and principles underlying the leadership vision. Recognize and reward behaviors aligned with the vision, encouraging employee adherence and commitment.

Sometimes, leaders have this one big thing called: EGO, with its focus on self-importance, that creates blind spots that sabotage adaptability. They become emotionally attached to their original ideas, resisting new information that could lead to improvement. Ego also makes criticism feel like a personal attack, hindering growth. Ego-driven leaders may even surround themselves with 'yes-people', creating echo chambers that stifle challenge. It's important to remember that even brilliant leaders can be blinded by ego. Recognizing these pitfalls is the first step towards fostering the kind of adaptability that ensures continued success.

Other departments may have insights that you don't have. You may see new data or expanded insights that change the problem you are trying to solve for, or tweak some of the process in which you may go after. It is important to not discount these insights because of a pre conceived understanding or hypothesis.
