What are the most common mistakes team managers make?

Without clearly defined roles, several staff members may end up working on tasks. Even if they will work, but not with 100% mindset. It's must to clear everything before providing any task or requirements. It will help a lot to the recuiruter/staff members and candidates as well.

I worked for a company once that had several positions for a long time. I talked to the hiring manager, and he wanted a CCNP certified engineer with an active TS/SCI, BS degree, 15 years of experience...and the salary was $75k. Managers have an exact idea of what they want, but aren't always sure of what's actually available. I usually find that the roles are *too* well defined, sometimes having up to 30 required skills! I equate recruiting with house hunting. I start off with an idea - I want a 4 bed 3 bath house on 5 acres for $300k. THEN I work with a realtor (the recruiter in this metaphor) to get an idea of what's actually available. I see things more realistically after that, which is what recruiters do with managers.

I agree that having a clear, well defined job description at the beginning helps a lot in recruiting the best candidate for a particular role. On the other hand, if the role is new then a generic job description may be suitable. At the onset, a manager does not really know whether the skills and responsibilities outlined are actually what is needed. Until a candidate is recruited and performing the role, then a manager will be able to confirm that the skills and experience outlined is really needed based on how the employing is performing. Otherwise, the manager now has feedback to revise the job description to make it more targeted.

Hiring leaders should include their bosses up front as well. I have seen a lot of potential hires fall apart because the hiring manager's boss was not on the same page in terms of what was needed. Involving team members is important but you should limit the number of people involved in the actual interview and selection process as too many (more than three) can begin to dilute the decision making process leading to a degraded hiring outcome. When involving team members, they should clearly understand their role and what they should (team dynamics, common challenges, technical skills), and shouldn't talk about (compensation etc.).

While involving the team is important, there is also a fine balance between 1/2 members meeting with candidates vs. a team of 5. Involving too many members of the team will take away from their productivity, and greatly hinder the candidate experience. If there are already 5 required people to meet (dept heads, cross functional employees, etc.), plus a whole team of 5, this becomes a lot for a new hire. I’ve seen many strong candidates remove themselves for smaller interview loops.

Team managers often times treat recruiters like Mac Donalds Drive-in. They pull over and place a quick order expecting to be served fast without the need to explain details. Funny enough, some of them aren't even sure what they want hoping to figure it out when they see it. And they get what they order. In fact, the more time team managers invest in a proper in-take meeting, the more time they save in the process.
