How can quality control improve team problem solving?

This is the foundation stone for Lean Six Sigma Black Belts. Getting this bit right is critical to everything which comes after. I have had to work hard to develop my active listening skills (to really hear what the team with the problem is communicating, NOT what my own bias-driven interpretation of their problem is). I then found it useful to help the team face into the reality of the problem we define (that's why you've become demotivated?). This is the point I've seen many teams develop a new, deeper level of determination to solve the problem at hand. We then ensure we drive all improvement activities towards pareto root causes not symptoms.

However, it is the responsibility of an analyst to delve deeper, refining the definition of the problem. By undertaking this task, analysts can provide valuable insights to the organization, uncovering aspects and perspectives that may have been previously overlooked.

Part of the functions of Quality Control are making inspections, testing and collecting data. The clarity, specifics and availability of the data gathered and, how fast it may be available are of great value to problem solve, hence, having a consistent method of classifying defects, highlighting where they were found are of great contribution to be more accurate in the process of problem solving.

When defining a problem, ensure you involve multiple stakeholders. Other teams or roles often provide perspective that one team or individual doesn't have. This also ensure that all facets of a problem are properly evaluated.

This is usually the most difficult part of Lean Six Sigma. Having sufficient quality data (or even ACCESS to data) to interrogate it, shape it, move it around the page, cut it in different ways. In my experience, converging diverse skills, perspectives, and expertise in multidisciplinary teams is crucial for effectively solving complex problems. If we combine these team characteristics with adequate empowerment, data, and quality processes, we will have a proper environment for problem-solving, creativity, and innovation.

solutions need to be holistic, can't only be focussed on solving the problem. They have to be acceptable to all stake holders which would get impacted by the solution been offered. I my experience most times consultants work in silos, concentrating only on solving their issues without understanding the implications on other aspects. It is of utmost important to keep this mind in generating solutions.

In essence, Six Sigma transforms problem-solving from a chaotic, trial-and-error process into a well-defined, data-driven endeavour. It equips teams with the necessary tools, frameworks, and mindset to approach problems systematically, uncover root causes, implement effective solutions, and continuously learn and improve. This ultimately leads to a more efficient, productive, and successful team environment.

It is very important here to talk about collective intelligence. More than ever, we need cross-functional teams to find solutions because of the high complexity of this VUCA world. Generate solutions should become then part of the company culture, creating an environment where people can explore ways to do things differently without judgment: if something cannot be done immediately it is possible to keep in mind the idea for the future.

This phased approach ensures a smoother transition and enhances the adaptability of the solution in the field.

We've found the best framework for implementing solutions is The Four Disciplines of Execution. 1) Identify your goal or solution 2) Determine the lead indicators to execute the plan 3) Create and review a leaderboard so you can track progress 4) Set a recurring cadence to review progress and hold yourself accountable

Create a pilot so you can test it. Even if the solution still has some dependencies, you will need to document the solution implemented, monitor it and design specific metrics to follow it up and to identify areas of further optimization. Gathering feedback from different users might be helpful both during the pilot and once the solution has been deployed.

It is critical to have systems in place that review the solutions, ideally even a system which was utilized to review the state of the process, before, AND after, in order to really quantify what impact the improvement is actually having (was it worth to implement or did we spend too much time for too little return?)

This involved using the VOC ( Voice of the customer) Methodology to gain valuable insights and perspective. Feedback is very helpful to know the actual position of your product and service in the market. Every stage in the quality control process is crucial, given its interdependence on the others. Neglecting even a single step can fail the entire solution.

I'm sure everyone has heard this more than enough recently but, people want to know that someone appreciates them, see them. When I first started my position, people would groan or run to their station to make sure it was right. Basically , they saw me as someone that would criticize. So I started giving awards, not monetary, nothing tangible, just a printed Word document to recognize the good, emphasize the positive and encourage a sense of ownership and pride. It worked, it also began a little competition because not every lab got an award they really had to earn it. It was fun for me and them. Need to start the again.

Steps 5 and 6 are often the steps that are not carried out if the process has not been implemented well at the beginning. There should be a review, based on evidence, to measure whether the changes have led to improvements and to ensure that the changes are being carried out as intended. Reviews should be repeated at regular intervals.

Ideally people only look at positive feedbacks and reject negatives feedback... We should note that feedbacks are both ways and when actions are carried out, we should expect reactions from all angles and work towards it...

One of the hardest lessons that practitioners learns is that the methodology is not a silver bullet. Each environment, process, team, architectural schema has to be translated into the real boundary conditions. Build your toolbox, store methodologies and don't try to hammer the screw.

In my industry having a set quality control process is critical and fundamental for customer satisfaction and retention. Have a clear defined process and double checking work completed, while capturing work needed is essential. Having a check off system for all repairs and ensuring a system of accountability for all( including leaders) is imperative. A simple process that is easily traceable and trackable will help identify disconnects quicker and help provide a path for course correction immediately.
