How can you set clear deadlines for effective Training and Development?

While it begins with organizational goal alignment and skills gap analysis, don't forget to include the learners and stakeholders in the process. Where are they at? What do they currently know? How are they (un)successfully delivering in their role currently? Include the WIIFM perspective - what's going to be in it (the learning experience) for them?

Training needs assessment levels can be categorized in three levels. 1. Organizational level 2. Operational level. 3. Training Need Identification is still very under rated as probably the way the same need to be conducted is still vague . A role has two steps of training need , one is to evaluate the existing skills mapped with the role and the next is the desired level for that role . The gap is basically the difference in these two . Based on the gaps , man hours to be decided and the methodologies which can be decided through the learning styles . OJT is a very effective mode in these scenarios as in the job only the same can be taught and one can learn the same. Effective evaluation to understand the learning outcome post training is highly evolving in terms of the growth of the employee and also for effective training outcomes

I can say it like I would in a classroom... With an illustration! Setting deadlines in L&D is like planning a road trip. Here's what you need to do 1.Define your goal 2.Break your journey in small steps(small modules) 3.Have a great schedule to follow 4.Travel(learn) at your own pace Don't forget to pack your resources as well, & ensure you track your progress & stay flexible. Your social posts are important in any trip as well so share your plan, review and celebrate your milestones. This will make your learning destination fun and you will sure reach your goal as a Learning Maestro.

I've found that the best learning programs are conceived of and executed as products. Taking that mindset—what need/challenge will this address, target customers, what will it take re: discover/design/develop/deploy—can sharpen the thinking and push you to concrete definitions of (1) deliverables, (2) deadlines (ship dates). Applying the Amazon approach of writing the product press release before you greenlight and start putting work in can save you from many learning development horror stories down the road (why did we do this, why is nobody signing up?!?). Think products, not presentations.

In my opinion defining milestones is a good way to set deadlines in training and development, the whole idea behind all the T&D or L&D activities is to bring some desired change that would eventually lead to increased productivity, reduced cost and improved performance.. with a clear deadline all the other things are also achieved well in time. Trainings must be on a daily or weekly basis, blending the KPIs and employee engagement, strictly in line with the goals that the company is willing to achieve post delivery.

Spiral Learning: Milestones are not linear but iterative. Learners revisit and build upon previous milestones, promoting deeper understanding and retention. Social Milestones: Encourage collaborative learning. For example, achieving a milestone could involve contributing to a group project or a teach back session. Creative Milestones: Learners to express their understanding in diverse ways, such as through art, storytelling, or problem-solving, to foster a holistic approach to learning. Feedback-Driven Milestones: Learners seek and apply feedback from peers or mentors. Emphasise the importance of ongoing improvement. Impact Milestones: Shift the focus from individual achievement to application of knowledge to benefit the organization.

As Training Need Analysis is the first step to achieve training’s goals. Similarly expectations are also important, what would be the expectations from any particular training. It will help achieve the goals. Setting clear deadline is part of setting SMARTER goals. It should be Specific, measurable, attainable, relevant and time bound. Add two more aspect in it ER, Evaluate and Revise as per the expectations. Timely evaluation and revision will keep it on track for achieving desired results.

For me, L&D is also Listen & Design approach to identify what is the root cause that can be solved by training and how the knowledge/skills given will change behavior. You never learn anything if you dont really find it relevant to your real needs. Hence, setting milestones during the journey is essentially important in which the Listening stage needs to take 2/3 of the journey then Designing goes after. At the end of the day, original Learning & Development just can bring values if you have deeper listening & impact designing the solutions given to the right audiences in need.

This is a very important factor and also is key to the success of the training program. Setting clear expectations and the deadlines makes it easier for everyone to follow the flow of tasks assigned and when they should be completed or delivered. Constant communication during the project, reporting on completion of tasks and at every milestone also plays a crucial role in keeping everyone engaged and involved through the duration of the project.

Embrace a 'building in public' ethos, at least internally within the organization. Share progress, challenges, and successes openly. Foster a culture of continuous improvement and collective ownership. Seeking and applying input continuously not only refines the T&D process but also engenders a deeper engagement and understanding among stakeholders. As Heraclitus posited, 'No man ever steps in the same river twice.' Such is the value of iterative feedback in navigating the fluid nature of T&D projects. Transparent communication coupled with a culture of continuous feedback helps ensure that expectations are met, and the value of the T&D initiative is fully realized.

We have all heard before.. “communication is key” and in my opinion, no truer words have been spoken when it comes to T&D. I believe communication is more than just sharing information to stay on track, or even how we deliver. It’s how we can share our “dream” (desired outcome) with those in a position to support and those who we are asking to intake what we are presenting. It’s how we make the dream go from one to many, a shared dream. Having someone excited and ready even before the journey starts, gets them engaged and open to accept what will follow. It helps us stay the course and most importantly, ensure that the learning is not just temporary. I should have truly said, communication isn’t the key, communication is the core.

It is important to have complete alignment and calibration of the expectations. Does the T&D activity stop with A) organizing a training/workshop or does it include B) a change in performance as a part of the development journey? The answers may vary across organizations. If the answer is A (training prog), then milestones of planning, designing, and delivery work well. If the scope of T&D activity includes a change in performance (B), a clear expectation setting of roles and responsibilities of stakeholders, and any related changes in enablers eg processes, feedback mechanisms etc becomes important. It should incorporate the complexities and joint sponsorship of stakeholders for jointly owned (not T&D function alone) actions and timelines

Communicating clear expectations to all stakeholders is an objective method to achieving success in a training and development program. This helps set the tone and pace, in alignment with the training goals. It also clears any sort of ambiguity and enables the T&D unit identify and resolve any oblique situation in the T&D process.

As per my experience, setting clear deadlines for training and development requires a thoughtful and well-structured approach. It involves aligning training goals with organizational objectives, involving subject matter experts, and maintaining flexibility to accommodate varying learning paces. Clear communication and ongoing monitoring are key elements in ensuring that deadlines are met and training is effective.

Data collection is key towards building insights and an analysis report that measures and assesses the performance. Your survey should have open ended questions to encourage the respondents to be open in their communication and feedback. The surveys should be kept confidential in order to build trust and encourage candid feedback.

The industry-accepted benchmark for measuring T&D comes from the Kirkpatrick/Phillips Model: 1. Reaction - Gauge participants’ responses using surveys or verbal feedback. 2. Learning - Quantify the knowledge or skills gained through quizzes or practical exercises. 3. Behavior - Assess the transfer of learning to the job via observations or post-training interview. 4. Results - Evaluate the training's impact on organizational goals, ideally tracked via performance dashboards. 5. ROI - Calculate the financial return against the cost of training. By applying this structured framework, you can holistically assess and continually refine T&D initiatives, ensuring they remain aligned with organizational objectives and deliver tangible value.

Learning is complete and stays in memory long term only when the concept learned are applied in life (at work in organisation context). Hence it is important to share success stories of how people were able to improve productivity, reduce errors, win customers etc post application of learning concepts.

How you monitor progress is going to be informed by the type of training that is being offered. A 3rd party cloud-based platform should have built in tools which can show you what courses are picked by which employees and how far they have progressed. Gamification can help employees self manage and stay on track. Hands on/in person training will likely require a custom method of monitoring - usually managed by the instructor, this could be a web-form that is linked at the end of the course to collect feedback or small quizzes built-in where completion can indicate progress.

One thing I have found to be helpful is motivating and engaging employees. Repeating tasks every day and making them routine can lead to fatigue and decreased productivity. Therefore, it is important to remember that a lack of motivation and engagement in the training and development project can hinder us from reaching our goals.

In respect to deadlines, flexibility is important, especially as it relates to operational flow. This implies that, during peak seasons when employees are immersed in operations to ensure customer/clients needs are met in a timely manner, adjustments to T&D deadlines may become necessary. Notwithstanding the above, consistent check-in and close monitoring must be activated to ensure trainees do not lose sight of the established learning flow and expected outcomes.

Organizations sometimes make the mistake of deploying personnel too early, without proper training and/or with out a good coach. The organizational drive/reason to do it varies - but its definitely worth the while spending an extra few months upfront (front end loading !) to ensure sustained success.

Be open minded to making adjustments without losing sight of the expected outcomes. Give reasons for the adjustments and the net effect. Modification should not mean frequent procrastination of deadlines as this will affect effective performance.

Corporate training of any kind usually takes second place to meeting the needs of ongoing projects, unless there are regulatory responsibilities or commercial certifications. Any T&D program needs to have flexibility built in. Industrial training usually needs to be prioritised, sometimes above commercial interests (but the failure of the training would have commercial impact). It's important that any projects assess training and skills required and build necessary training plans into the project milestones.

While it is extremely important to celebrate the achievements and acknowledge the various stakeholders, it is equally important to ensure that the message of Procedural Justice is also communicated at the same time.

Celebration on completion of training & development (T&D) process must be part of Organizational Recognition Culture. 1.Give preference to employees who completed trainings and performed well while making promotion decisions. 2.Let everyone in your organization know when someone completed training and what that means to their growth opportunities. Advertise your programs & participants in internal communications, display their pictures at WALL OF FAME. 3.Provide souvenirs & gifts along with certificate of completion. 4.Increase employee engagement by planning more opportunities for them to get involved. They could be trainers/subject matter experts, or could assist in evaluating their new colleagues & helping to reinforce their training.

-Learning always need a mentor/coach to work closely with the learner. This relationship is key to the success of the learning process. -Encourage the learner to apply / experiment with the learnings. The manager must ensure that errors are leaning opportunities, and success is feted. -The manager/leader must ensure that he has the learners back when this is done.

In order to build a culture of continuous learning; constructive feedback is critical. This will help any aspiring professional succeed. The mentor should provide real value added feedback, keep the team motivated to do better, apply simple (monetary/ non monetary) reward philosophy, provide time and flexibility to learn and grow. The mentee should approach the feedback with the right mindset and work on improvement areas. - Providing visibility to the mentee is valuable and goes a long way. Sending appreciation mailers on learning milestones, badges, dashboards, communications, needs to set expectation in a way that'd be rewarding, challenging and fun.

Quoting the classics: everything starts with WHY. Therefore, I would also propose to consider adding the part of the purpose of the T&D and the end goal.

For online trainings, integrating them into existing processes so that it becomes seamless to complete them within the timelines is another approach to consider. For ex. a manager should be able to rate their employees at the end of the year only after they complete a pre-requisite bias training. Gamify the training such that it forces engagement rather than employees just fast forwarding and moving on. For offline, instructor led training, working backwards from the needs of the employees and business to make sure they are bought into the program is key. It also helps in ensuring that leaders hold their teams accountable to complete the training timely.

I think continuous improvement in the training and development process is crucial. Setting up cycles to reassess the organization by conducting TNIs and understanding the gaps. Setting clear deadlines to revamp the process depending on the feedback we receive from the target audiences is important

Incorporate micro-deadlines within the overall training timeline, i.e. smaller, incremental deadlines set within the larger training timeline. They break down the training and development process into manageable segments, each with its own deadline. To do this effectively, divide the overall training content into smaller, logical sections. Each section should cover a specific topic or skill. Assign a clear deadline for the completion of each segment. Ensure these deadlines are realistic and achievable. Implement peer review or group activities where trainees can hold each other accountable for meeting micro-deadlines. Be flexible and willing to adjust micro-deadlines based on the progress and feedback.

If you want inflexible employees, hire inflexible trainers. If you want your employees to each gain as much as possible from the experience, make sure you thoroughly vet the training company for how they handle situations where employees are learning at different rates of speed. This does also require you as the employer to identify your priority: A) For your fastest learners to gain as much knowledge as possible B) For your slowest learners to not get frustrated because they get left behind C) For each of your learners to gain as much as possible from the experience D) For the trainers to have as easy of a job as possible
